Should a B2B company build AI into its own sales stack, or buy an AI sales tool?

Short answer. Buy a tool when the job is generic and self-contained, such as call recording or email warm-up; build into your own stack when the value depends on your data, your rules and your CRM, such as scoring, routing and account research. Most teams need both, and the expensive mistake is buying a tool to do a job that only works when it sits inside your systems.

What tools do well

A good tool solves one step thoroughly and improves without effort from you. If the step is the same at every company, buy it. Nobody should build their own call transcription or calendar scheduler.

Where tools fall short

At the joins. A tool scores leads using its data, in its interface, by its logic, and your reps work in the CRM. It writes emails without knowing what your routing decided. Each tool is reasonable alone. Together they leave the team switching between tabs and the CRM out of date. The more a job depends on your history and your rules, the less a generic product can do it.

What building actually means

Not training a model from scratch. It means using general-purpose models and your CRM's own workflow engine to build scoring, routing, research and follow-up inside the system your team already uses, with your fields and your definitions. You own it, you can change it, and it does not disappear if a vendor changes its pricing.

How to decide

Ask three questions of each job. Does its quality depend on our own data? Does it need to write to the CRM? Would we want to change its rules every quarter? Three yeses means build. Three noes means buy. Mixed answers usually mean buy the component and build the connection.
